21 lessons from 12 years in business.

G’day guys! Den here with another episode of the How to Scale a Video business podcast. This one is episode number 178, and it’s also coming up for the 12th anniversary from when we set up F-Stop Academy, way back in 2009, it was just at the end of April 2009. We registered the business and I want to share some lessons with you today that I’ve learned in the last 12 years of being in the video business or the business of video I’d been in the video business longer.

Den Lennie (44s):
And I want to just share some insights that I’ve reflected on. And the last 12 years that I hope will serve you as a kind of fast action rapid fire set of tips for you to take onboard, think about it and implement in your business. So I’d been in the video Business since 1986. It really was the faster we picked up a camera in a professional environment, but I started the business in, you know, in commercial business, in Video as a ot being freelance, actually bigger than a building, a company.

Den Lennie (1m 24s):
And then in 2009, and you know, we’ve just, we’ve just finished a moving house up to the beach Here. And, you know, that was always part of the plan and everything that happened in the business was deliberate. Ah, you know, I wanted to come and live in Australia. I wanted to build the business that built a facility that, and that’s actually a public quality here in Queensland Today. We’re a, it’s really called the for Anzac B, which is the Memorial day for a fallen troops. And ah, it’s a public holiday, but ah, I forgot I hadn’t recorded a podcast for this week. So I’m in the office and you know what that actually reflecting on the fact that it’s all Saul, you know, come up with a 12 year and a nursery when we were actually registered the company.

Den Lennie (2m 9s):
And so I want us to kind of share with you reflecting on the journey. I’ve had six years and Australia now at 12 years in business and, you know, it’s, it’s harder than you think is going to be. But when you look back, you know, you always make it happen, but the journey has been amazing and we are here and we’re profitable and I’m, I’m working less hard now than I ever have, but that’s not to say that it hasn’t had, there’s not been a lot of hard work along the way. So when I thought I’ll do is give you like a quick summary of 21 lessons I’ve learned and the last 12 years in business. And you know, I want to just remind you about the power of a vision board as well.

Den Lennie (2m 52s):
And I’m having a plan because if you don’t have a really clear idea of what you want to be and you visualize it, it’s a lot harder, it’s a lot harder and you can think you are creeping along, but actually what you need to do is really a right to old. And you know, if someone has said to me for five years ago, it you’ll be living in a beautiful, you know, 3000 square foot beach house, you know, 300 meters from the beach with your own custom built a studio home cinema. I would of been like, wow, like that, that doesn’t seem real, but its all become reality and it can become reality through, through just being very deliberate and very precise about what I wanted to have a, an achiever of my life.

Den Lennie (3m 39s):
And yeah, so, you know, having a clear plan and then having patience and if you are focused, anything is possible. So let’s go straight into it. Let me tell you about my 21 observations that I’ve learned and discovered from, from, you know, 12 years in business. That’s number one is it’s going to take longer than you think you have to think of business in terms of decades, not months and years. And I think we often you know, over estimate how quickly we can do things. We anticipate business success happening very quickly. And you know, I read my first business plan this morning and it was interesting that by year three a I said we were making a million pounds a year in, of course that’s not very common that you’re into a business and for any business for that matter.

Den Lennie (4m 26s):
So it Pat yourself on for a longer journey and the business and if your patient and realistic, you are more likely to have a target and play the long game. Number two is persistence is key. You must never give up. You are going to be tested every single day, every week, every month, every year. And, and at least once a year, you’ll literally wake up on a Monday when I’m going to, I mean, God Warman doing, you know, and we can actually make this happen. It, it seems like everything is against me and how are we going to make this happen? And I think that’s probably where that the grit comes in and in business, I would say more than five or six in the last 12 years, I’ve had that moment of panic and shit. What if, if this doesn’t work I’m, but you know what you would keep going because it’s the little moments that you can feel that desperation.

Den Lennie (5m 10s):
And that’s when you dig deeper and find the solution. Because for me, the prospect of going into getting a job is never on the radar and never has been. So you have to be persistent and never give up you. And you may only be one degree off the destination you need to be aiming for in, in Europe and you are kind of navigation have your business. So never ever give up number three, make time every day to read. And you could read a way more of business books than you think you can. And I never used to be something that they would read. And I know, you know, four or five years ago when really got into reading it and you know, I had read on Kindle, I read physical books, I listened to audio books.

Den Lennie (5m 55s):
I listen to summaries. You know, the key is get the information into your brain because nothing you’re going to do. Hasn’t been number four, it’s going to be read and discovered and you can, you can implement and draw on it. And if you, if you consume lots of business books, you are getting a benefit of other people’s mistakes and, and it can help you avoid them yourself. And, and one of my hacks for consuming a lot of books as is to listen to him on audible at 1.5 to two times speed. And so you can consume a, like a 12 hour book in six to nine hours, and it’s probably the best use of your time and you could possibly invest in it. And I’ve had some of my greatest ideas and breakthroughs reading a book.

Den Lennie (6m 35s):
And when you read lots of different business books, do you get out of a repertoire of ideas and concepts from different industries and considerations that you can draw inspiration from and help build a more successful business for yourself. And number four, it protects your time and manage your energy. This is absolutely critical. And this took me really only till a couple of years ago to really nail, you know, when you feel as if you see yes to everything, but you know, you are also trying to balance what, what sort of resembles a home life and the admin side of running a business. And it can be very challenging if you don’t protect your time in your energy, your, your simply borrow.

Den Lennie (7m 15s):
Now, you know, this has been more than one occasion where I’ve felt close to burning out, or, you know, walking six to seven days a week, walking late into the night. And I used to think, ah, you know, I’m creative. I work better at night and I need to hustle to right, to run this business, you know, and, and the fact that it was bullshit, I was fitting myself a lie. You must protect your energy and you must protect your tone and you must get lots of sleep. It’s probably the single most important strategy. And so by protecting your time, I mean, you know, don’t like people have direct access to you unless it’s an emergency. If you emailed me, you get an auto-responder saying that I checked my mail once a week because I checked my mail once a day. I don’t want to be at the mercy of somebody else’s to do list.

Den Lennie (7m 60s):
I don’t have a voicemail on my form. And some of this might seem extreme to you, but I love, I’ve always thought it says, Hey, it’s Den here. I don’t use voicemail. Please send me an email to this address. And I’ll get back to you soon. If a Sergeant send me a text message and you know, I don’t want to spend time listening to voice mails with other people telling me in a long winded way, why they’ve called me and what they want me to do next. So I just, I had an advice from him on my phone for like three or four years. And it’s great. You know, I never have to sit and listen to the voicemail messages. And if you want to also turn off all notifications and all of your devices, so that, and that will give you hours and hours back of your time. If you want to track you’re on time and do a Time audit, then you know how to download the rescue time.

Den Lennie (8m 44s):
And then we’d be terrified of how much time you waste. And you’d be amazed at how much time and it gets wasted and then, and manage your energy. I, I make sure I get 70 hours of quality sleep, a, you know, get up at 6:00 AM every morning and what the dogs have a copy of that. My wife, and before I do any walk in the day, I spend Thinking time every day, I just, just thinking about it. You know, the problems I’m in facing my business, that challenge is I want to overcome Keith Jay Cunningham in his book. The road less stupid is all about thinking time. I like to meditate and just look after myself and number five, expect to put in 10 times the effort for the results that you think you’re going to get.

Den Lennie (9m 27s):
Now that’s the opposite of what a lot of gurus will tell you. They’ll tell you, you can do it quickly. Is it that, you know, the, the fact is you can there’s no, there’s no fast-track to building a business. There are no shortcuts to generating consistent revenue in your business. They don’t exist. You’ve got to put in the work and it will take you 10 times as much effort to reach 10 times as many prospects before you get the customers. Do you want, but if you are willing to do that, you’ve got a very good shot, a building, a sustainable business. And if you’re not, I recommend just stick to the freelance, go and get a job, because it takes that much longer than you think. And part of six, make quick decisions. And you know, it either when you get presented with an opportunity, either you want to do you don’t and that procrastination isn’t serving you.

Den Lennie (10m 13s):
I see this a lot with filmmaker’s and created people get stuck in over-analyzing a decision. They spend way too much time pontificating thinking about considering all the options at the top themselves in and out of it three times, you know, in my business book, business filmmakers, the model is just fucking do it at Nike is just do it. You know, it’s, it’s all about the battle that you end with yourself and, you know, there’s just, there’s just a lot to do. So just get on with it, you know, and, and, and don’t spend too much time pontificating on every single decision. So like, you know, when the alarm goes off in the morning, if you set an alarm straight up gout, jockowillink big on this in his book, extreme ownership. He’s like, if you hit the snooze button, their alarm clock is wanting the first battle of the day.

Den Lennie (10m 56s):
But if he get up straight up, switch off the alarm and see you in the first part of the day, and I’ve done this for quite some time. Now, in fact, we don’t have cartons in our bedroom. So I wake up and the sun comes up and I want to get straight up. And, you know, part of seven, which leads off from this shot and the gap between the idea and execution, I’m, you know, I saw, Oh, well, the film long, a filmmaker on Facebook recently with a photograph of a back, have a napkin, just set up a business idea, question, Marc. And he was sitting at a cafe and its like, Hey, I’m a film maker. And I’ve got an idea for business and I’m telling you a couple of ideas and here’s the thing it’s kind of worthless.

Den Lennie (11m 37s):
You know, ideas are absolutely worthless and less there are executed upon. And that’s where 99% of people fail. They know what they should be doing, but they don’t do it. That’s why I, I have a coaching group and mastermind because the people that I grew up w we work together to rate, you know, I’ll do a rising tide lifts, all ships, where that has to be accountable to each other and get stuff done. Ideas of 10 or a penny Creators have no shortage of ideas. They get excited. They tell people about it. I am at, in the crash and burn because executing the idea is really hard work and you have to get used to failure because nothing ever works the way you want it to. And, and, and a lot of creatives struggle with failure when in actual fact failure is the pathway to success.

Den Lennie (12m 21s):
So shorten the gap between having an idea and executing it. And you’ll see a massive shift at part eight, be okay with imperfectly, DM. Perfection has one of those things that for me, just tell me the, about the struggle with all day long, but then I’m a perfectionist. Do you know what it’s so important that my work has perfect, not perfect, does not exist and is not sustainable in the path and in the commercial world. I’m not seeing you add it. It shouldn’t be tight. I am seeing perfection in everything you do. It’s not a winning strategy. And because if you wait for the thing in life to be perfect, you’ll never start anything and perfectly done trumps, waiting for perfection and not executing.

Den Lennie (13m 3s):
This is absolutely huge. I’ve sent thousands of emails with spelling mistakes, grammatical errors. I’ve had landing pages with grammatical errors. My book for Christ’s sake was full of spelling and type was despite the fact that had an edit and a proofreader, you just don’t catch everything, but that hasn’t stopped me selling over a thousand copies of the book and turning away and turning those customers into a longer term clients. So focused on the outcome. What are you looking to achieve? Does a spelling mistake actually make or break your business if it’s on it, if it was on a graphic or not on an edit? Yes, it probably will. But if it’s in a, in a, in something else, not necessarily. And just using that as an example, because it doesn’t matter in the grand scheme of things, unless you are teaching English in perfectly done that complete is number one.

Den Lennie (13m 50s):
As a part nine is trying to avoid debt. I do not get into debt to set up a business. Don’t borrow subs and the sums of money is dead money. I find people buying expensive camera equipment when something is simpler, we’ll do the job. You know, I did it with a laptop recently. I at least it, rather than them buying it because it just, you know, it made more sense to us and to not impact our cashflow. Now, the only debt I’ve got is an Amex card with a 55 days a credit on that. So you’re kind of a, you know, you can, you can use that. Cleverley like when I bought a laptop, there was interest for me for two years. So that’s a way to leverage data in a smart way, but avoid debt. It’s going to cost you money and time for you in part-time.

Den Lennie (14m 34s):
You won’t get anywhere without a helmet. It’s a fallacy to think of as a field that is so you can do everything yourself. And if you do everything you said, if you keep all the money and you know, someone who I was being on another Facebook group recently, I said, I don’t want staff. I am happy where I am not making enough money in that. It’s great. The trouble is if, if, if the past that you, if you are that person and you get sick, your entire family is at risk. It was a very naive position to take. And you know, if you’re running a business, then run a business and build the business and make it great. You, you know, hiring team doesn’t need to mean people in an office. You can hire support, you can hire contractors. You can hire external support who are no longer based in a, in a physical office. And it will be, it will help enormously.

Den Lennie (15m 16s):
I’m I’m actually scaling my Tim just know because people that work with already made my life so much easier. I want it in my life even easier. So I can, I, I can focus on more, more things, more content. In fact, I want to hire a podcast producer and content writer. And we do it in a constructive environment where there’s support and, and, and helped to shortcut that process. Number 11, where all ex-pats in hindsight, the best license you ever have in business are from failing. You’re not failing. You’re not, you’re not, you’re not learning. And it’s the speed at which you overcome those failures and comes back to the point of realizing there was a lesson to be learned that his, that is where the glory is. Business education, business lessons are not free. We have to make mistakes. And it has to be costly sometimes for us to learn to reevaluate, bless him at parts. Well done. Yeah. Overly concern yourself with competition. It’s just the rest of the bottom. Instead. Focus on your target market and serving your clients, worrying about competitors.

Den Lennie (16m 42s):
It’s just, it’s just the wrong place to focus your energy. Instead of worrying about what they’re doing and not doing focused on serving your clients, the highest possible level helped them achieve their goals are that’s the only thing we need to focus on a part of our team. We genuinely care about the outcomes of your clients. If you really care about your clients in their outcomes and genuinely care, everything else will take care of itself. Clients just want to know that you care and they will look after them. They want the result we delivered as agreed and feel like they are cared for. And that you’ve, you’re not just, just kind of handling over another job. Think about how you want to be treated and treat your clients as well in a way, power for a team monitors, no, your financials.

Den Lennie (17m 28s):
You should monitor your accounts and financials weekly, and definitely have a bookkeeper and accountant to speak to us as regularly as you know, once a month. And then the first person you should hire. The reason for that is they will make sure they are always chasing you for information. So you will always be on top of your books. They’ll potentially make me feel guilty about spending more money, because they will be asking you to justify every single expense on your business. And that’s a good thing because it’s very easy to say, or to be paid by a client. Yeah, we have a big bell comes in and go away here. That’s great all by myself and you and your computer on you and your camera. And now are using software like Xero or QuickBooks will help you track everything on a daily basis.

Den Lennie (18m 12s):
And I really strongly urge you to use it. I use Xero. All of my clients use zero. It’s really powerful software, but a good book keeper will keep you on track and give you an idea of your tax liability every month. And then, you know, or, you know, government costs that need to be paid. And, and so they’ll know exactly where you are at any time. And I love it. It might be on my taxes site, on my superannuation, all of my, and you know, any, any government bills set up for a count always sits there. So when they need to be paid, it, it just goes out. You know, you didn’t even notice that that picture in a very strong position in your business, because if you don’t, you end up going, sure, yeah, I’ve got to pay this three or $4,000 bill or whatever it is might be for something.

Den Lennie (18m 54s):
And then you’re going to pull it out or you’re working on it. What’ll at 15, make it your business to be informed. It’s very important when you’re running a business, do you run across what taxation, the laws have changed? Any government grants or incentives and what you can and can’t claim and your business though. And this is often going to be helpful to have this information from your accountant, but then not always created equally. I’ve been a phenomenal accountant. And I know a lot of some great accountants and it was a really poor accountants. And if you want someone who understands your industry, who understands what is a legitimate expense and what has proportional in your, in your government and your, in your market, but be sure to know your rights, you know, listening to podcasts, if you can get informed about things.

Den Lennie (19m 37s):
Yeah. You know, you know, you’re kind of, and it should be in farming your things. It’s something that you have to ask. I’ve had accountants that don’t come forward. I’ve got a great accountant though. He was a very proactive, I involve myself in different business groups. So I get different ideas from other business owners. What is allowable and not allowable. And most of my friends are entrepreneurs. Most of my friends are, yeah, we are, you know, are just, you know, it, you know, in the business of running businesses. And so we share a lot of info, so, you know, be, be informed or make it your business to be informed. And this is the difference between migrating, from being a freelancer to a business owner or a business owner.

Den Lennie (20m 18s):
It takes responsibility for that, for sure. And formed 16, be careful for spending your money on Gere and don’t spend all your cash on gear. If, if, if you’re, do you decide that a new gear investment is important for this guy, the scale, the business, Luke to release the gear. Yeah. Yeah. You know, I talked to her about it. Yeah. Avoiding debt, but that leasing equipment over a period of time that has been, that’s been carefully constructed means that if you need to spend 30 and $40,000 on the equipment, you’re paying that off for three or four or five. And that’s a monthly manageable sum that you can then aportion to your work as you go. And B making sure that it’s paying for itself.

Den Lennie (20m 58s):
I I’ve basically got rid of all my equipment. And that means we don’t do much of production in these days, but I’m a, you know, I would recommend that you, you rent first and when the business cases there, then, then, then leased the equipment or, or do a lot over a number of years that it justifies the outgoing each month, even on the lean month. And you know, our alumni are my key clients or are getting into some new equipment man investment this year, but they’ve got substantial book’s to demonstrate that they’ve been generating consistent income for three or four months from this particular camera, for example. And therefore it makes business sense to invest in the equipment because that becomes an asset that then generates money for the business at a number 17.

Den Lennie (21m 45s):
And this is a huge one, be very, very careful getting into business with someone else. I would go as far to say, don’t ever get into a business to someone else. I, that it will be easier with two of you. It, because it’s a, it’s a common mistake. One that I’ve personally experienced and I’ve seen it on other people’s businesses create is get an idea that issues, pool resources, and going into business with someone else ’cause then, you know, they can double the resources. But what happens is one person usually has a D you know, it doesn’t, they are not aligned generally in, in, in running a business. I’ve seen it work on a couple of occasions because both, both business partners have a very different role in the business, like one as the creative one as the producer.

Den Lennie (22m 32s):
But, you know, generally speaking, when people get into business, if they only see as the upside, they just go, wow, what if we just did this, this and this we’ll, I’ll be making a lot, lots of money and doing all these amazing projects. Now we can basically, you’re a step back and, and, and make a creative projects and let everyone else run the business. It doesn’t work like that. And if you are going to go into business with someone else to make sure you have a water tight shareholders’ agreement upfront, absolutely water tight, I I’ve, I’ve helped the number of people negotiate as a business partnerships. And I can tell you it’s painful and it can be expensive. And, and no one ever looks at the don’t save in a setting of a business. They just see the upside. And I can tell you from past and experience, it was a very painful and expensive experience to, to, to remove a business partnership that wasn’t working.

Den Lennie (23m 18s):
And it wasn’t, it wasn’t working well. And, you know, and if you are going to go into a business, someone get to know them for at least a year before you start doing anything and, and make sure that you are very open about how that’s going to look and, and get, you know, a shareholder’s agreements to go there and be very wary of going into business with friends. You know, it, it, it’s never really a winning combo. I had a great business relationship with James hang man for many, many years, and we never ever went into business together. We just did a business together. So his company and my company with a partner and project all the time, and that it was a product of mine, I, I just sub-contract to him, excuse me.

Den Lennie (23m 59s):
And vise-versa was project has its own contract. To me, its a really simple, clean way to do it. And number 18, confirm conversations and writing, be very clear with clients up from about what your intentions are and always reconfirm what was discussed verbally in an email, too many Video companies just take a phone call, don’t follow up in writing. And therefore when there are disputes later on or additions or scope creep and you got nothing to fall back on and discuss and you know, if, if it gets messy and it ends up, you know, being in a situation where you might have to go to court, that the first thing a judge will ask them in any dispute, His show me the agreement that was written down, let’s start there.

Den Lennie (24m 45s):
And if you have an agreement rating, great. And if you don’t, you just don’t have any leverage. I’ve seen this happen again and again and again with clients prior to walking with us, they go into organizations without a clear guideline and if something goes wrong and you know, it’s just a battle, an absolute battle. And then you are spending all your time trying to fight a battle to either avoid paying out if the person’s, you know, unhappy with something or are trying to get money back from a job that you have not been paid from because the client wasn’t a happy and there’s not a strong contract. And, and every member of our VBA gets access to CS. The documents, contracts, agreements statement’s of works that they can use to, to, to, to strengthen their business.

Den Lennie (25m 29s):
And, and in terms of contracts and obligations and 19, it’s okay to say, no, you know that as a freelancer, I said yes to everything. But as a business owner, I said no to a lot of opportunities that Steve jobs said, this is so important to see nor even the great ideas when you log in to see no more firmly and politely you preserve or relationship. And I said no to Sony, just not as long as well, they want me to do something for them. And I said, no, it wasn’t a good fit. And I didn’t have the capacity. I made a decision a couple of years ago that I wasn’t going to do production anymore. And he had asked me to put you as a whole series of films and, and they were very, very persistent and I was very clear that it didn’t have capacity.

Den Lennie (26m 14s):
No, I said no to that. And actually, you know, the th th that, that particular job, I just, I, I priced myself out of the game and, and that was okay, you know, because previously we’d done a project and I passed onto one of my client’s and I, and I presented, and then they produced a everything, But, and the second time I came back to the us, they want it to do it for less money. And I just said, no. And it was okay because they came back to me two years later and said, Oh, we’ve got this thing. Can you do it? And it happened to be a good opportunity at the time for me, and I wanted to do it. And I said, yes, but, but seeing, no, it doesn’t damage the relationship.

Den Lennie (26m 54s):
If you do it in the right way, the worst thing you can do is say, okay, I’ll take a look. I might be able to do it. But then when you think about it, more, the numbers don’t stack up. And then you, you go from a North from a yes to a no. So if you are going to say no Sen or politely, firmly upfront and, and move on, its about not carrying around that kind of indecision in your mind, you know, just be like, is this aligned? And, and if you are very clear on your purpose, you know, for me, it’s like my purposes to help a video production company, 60 years in business, if an opportunity comes across my plate and it doesn’t do that, it’s just a note. It’s very, very simple and number 20 build relationships, or just spend time building relationships and give first in a relationship.

Den Lennie (27m 43s):
And I was thinking back to my, in the early relationships with Sony, which is how it has become over the years, a very substantial and lucrative relationship. And that’s been ongoing since about 2000. And for, they still come to me, I did something for them last August I’m, you know, I even then I was like, like, this isn’t really for me, but he insisted. And we came to a good deal. And it was like a lot of it was on my terms since I was very happy to do it. You know, I was walking for a rental company back in 2004, when that initial relationships was hatched, built a relationship with the sales guy at Sony. And at a time we were having our clients understanding more about the, you know, our, our, you know, a tapeless.

Den Lennie (28m 23s):
And I, when I was a real, a skeptic, when the yaks one first came out and I said to this guy, and he really respects the fact that was a skeptics. We talked to him more about it and, you know, 17 years on and, you know, almost all my gear, Sony still do various projects. Sometimes it would be at a speaking gig or writing some articles, but it’s less than last night. I mean that, you know, it’s not a relationship that I’m, that I’ve put on the back burner. And it just, I just is not where my focus is. No. And, but he took, you know, over 15 years, 16 years to develop that relationship and, and know that deal is not right. I am not afraid to walk away. You know, they did a whole series of speaking gigs for them when I first came to Australia and I insisted on business class and a and a half of the feet every day.

Den Lennie (29m 5s):
And, and they were like, okay, you know, we want you to go and speak at YouTube. So I was like, fair enough. I don’t want to get there and be knackered. So I’ve got to fly business and, and we set a time zone and its always been very straight forward and we’ve never had any issues. So when you build strong relationships, it means you can build really strong business connections. And if you’re always giving first with no expectation of anything in return, then you find yourself in a very strong position with great business allies. And the number of 21 ideas are worth less and less executed. Every idea that’s ever been created is worthless until it becomes realized and you execute.

Den Lennie (29m 46s):
And that means sitting down doing some work. So think about any concept or idea that you’ve got, what are you doing to execute it? Are you, are you, are you going to build your video business? Are you thinking about building a video videos? Do you think that just thinking about it, it’s going to do it or do you think may be executing because of that is where the magic happens and, and oftentimes executing and the areas that feel uncomfortable is the challenge and what other steps you need to put in place to make your ideas into realities and, and have you got them harness down and put them in priority’s you know, which one should you do first?

Den Lennie (30m 28s):
You know, most people underestimate how long things take and, and, and, and over our over ambitious with what can be achieved in a short time. So, you know, don’t give up too quickly, stay focused and to make sure that you execute. So they there, there’s just 21 observations from 12 years in business and there’s probably more, but those are the 21 identify as being key or key.
